"I can't focus" is one of the least useful sentences in business.

The sentence is usually true. The trouble is that it describes four completely different problems needing four different fixes, and treating them as one thing is why most focus advice fails the person taking it.

Here is what I mean. A founder who cannot start is not having the same problem as a founder who starts fine and gets pulled out nine minutes later. Someone whose attention is still stuck in the meeting that ended is not having the same problem as someone whose tank is simply empty at 3 p.m.

Same complaint. Four causes. This guide helps you work out which one you actually have, then points you at the fix.

Available time is not available attention

Your calendar can show a clean 90-minute block while part of your mind stays with an unfinished proposal, a tense call, or the email you just answered.

That leftover pull has a name. Sophie Leroy ran the experiments: people who moved away from unfinished work had more trouble giving full attention to the next task, and their performance on that task suffered. She called it attention residue.[1]

The study does not tell us that every message leaves the same residue, or how long it lasts in a real business day. It does explain why a blank space on your calendar can still feel mentally crowded.

That single idea reframes the whole problem. You have not been failing to focus. You have been trying to focus with part of your attention still committed elsewhere, which is a different situation and has a different repair.

Which focus problem do you actually have?

Work through these in order. The first one that describes your last failed block is the one to fix.

1. You cannot start. The block opens and 20 minutes disappear into inbox checks, tab shuffling, and rereading yesterday's notes. The task never quite begins.

2. You start fine and get pulled out. Real work begins, then a notification, a walk-in, or a stray thought takes you, and the return costs more than the interruption did.

You have an interruption-management problem. A systematic review of 33 laboratory experiments found that interruption-management methods improved accuracy on the main task and shortened the delay before people resumed it, with results varying by task and method.[2] The switch and the return can be designed. 3. Your attention is still in the last event. The meeting ended but you are still writing the reply in your head. Focus technique is the wrong tool here and will not work.

4. The tank is empty. You can start, you can stay, and the work is still poor. Rereading the same paragraph. Missing details you would normally catch.

That is capacity, not focus. Use the mental energy guide.

Most people I talk to assume they have problem one and actually have problem three. It is worth being honest about which block you are remembering.

What is deep work for an entrepreneur?

For this cluster, deep work means giving one hard task your full attention long enough to make real progress.

That task may be writing an offer, reviewing financials, planning a launch, or solving a client problem. What makes it deep is that it asks you to hold several ideas in mind and make choices as you go.

Busy work gives quick proof you are moving. Deep work often gives you nothing at first. You may spend 20 minutes finding the shape of a problem before a useful answer appears, and that delay is exactly what makes email so tempting. Email offers a fast win. The hard task offers uncertainty.

So the first goal is smaller than "get into deep work." Your first goal is to cross into one task without dragging the whole day in behind you.

How do I get back after an interruption?

Reduce the damage before you switch, then re-enter at a marked point.

If the interruption can wait, capture it without leaving the main task. Write it on the list and keep going.

If you must switch, write one restart line first. Where the work stands, and the next action you would take. That line takes about eight seconds and saves you rebuilding the entire mental map later.

When you return, read the restart line and take the saved next action. Do not open by scanning every tab or rereading the whole document, which is how a two-minute interruption becomes a twenty-minute one.

If the interruption changed your emotional state rather than just your attention, you are back to problem three. A focus technique applied to a stirred-up mind is the wrong tool, and knowing that is part of matching your state to the next task.

How long should a focused block last?

There is no universal block length in the evidence reviewed here, and I have stopped looking for one.

The right block depends on the task, your current state, and how much control you have over interruptions. A complex strategy problem may need a long runway. A single hard decision may be finished in 25 minutes.

Choose a block you can actually protect. Define the result before you start. Then judge the block by the work completed and the quality of your attention, rather than by whether you outlasted a timer.

When focus starts to break, read the cause. Finished the planned result? Close it. Reached a natural stopping point? Close it. Task gone vague? Define the next result again. Genuinely worn down? Take the break.

Do not stay at the desk just to make the timer look good. Nobody has ever been paid for elapsed time at a desk.

Should I use focus audio, music, or silence?

Test it, then keep whatever your own blocks support.

The sources reviewed here do not establish one best choice across people and tasks. A preregistered review of brief mindfulness exercises found a small pooled effect across cognitive outcomes, with the significant effect confined to higher-order cognition and major method problems throughout.[3]

Binaural-beat research is mixed in both directions. One meta-analysis reported a medium pooled effect across memory and attention outcomes while the underlying studies differed in frequency, timing, task, and sample.[4] An EEG review found five studies supporting entrainment, eight not supporting it, and one mixed, with no clear trend either way.[5]

Here is the honest boundary. Audio may become a useful cue for your focus routine. Current research does not show that one frequency creates focus for every person, and it does not prove that any specific product improves work. Run the same setup across several similar blocks. Track how long it takes to begin useful work and how often you leave the task. Your own pattern is worth more than anyone's bold claim about the best focus sound, including mine.
