How to Manage Your Mental Energy Through a Demanding Workday
Willpower is not a battery. What mental fatigue research supports for pacing a demanding workday, and which levers are worth testing on yourself.
For years I told people that willpower was a battery.
Spend it on small decisions in the morning and you would have less for the big one at four o'clock. It made intuitive sense, it explained my worst afternoons, and it turned out to rest on shakier ground than I realized.
A 23-lab preregistered replication of the ego-depletion effect found a small estimated effect with a confidence range that included zero.[5] That result challenges the tidy idea that self-control reliably drains one fixed inner resource.
So I stopped using the battery line. What I did not do is stop believing in the afternoon slump, because the slump is real and something else explains it.
Your brain feels done before the day is over
Mental fatigue is the weariness that may build during long or demanding mental work. You feel less alert, reread the same line, miss details, and find it harder to stay with one thing.
A systematic review of state mental fatigue found that sustained cognitive work may produce both a sense of weariness and lower cognitive performance, with changes in brain networks linked to control and mind-wandering as time on task increased.[1] The review covered different tasks and methods and did not identify one cause, one brain marker, or a fixed amount of mental energy.
A three-hour attention study gives a more concrete picture. As the task continued without rest, participants reported more fatigue while reaction times slowed and both misses and false alarms increased.[2]
That was one lab task and your workday is considerably messier. The pattern still explains why "I have three hours left" and "I have three hours of good thinking left" are different statements.
So mental energy is a useful planning word rather than a measurable quantity. You cannot read your level. You can notice your pattern and build around it.
Mental energy and motivation are different problems
Motivation is your willingness to act. Mental fatigue is a state that may follow long or demanding work.
They overlap enough to be confused. You can care deeply about the task and still fail to hold attention on it. You can feel completely fresh and have no interest in doing the work at all.
Getting the diagnosis right matters because the responses are opposite. A motivation problem may need a clearer goal or a stronger reason. Mental fatigue may need a break, a lower-demand task, or the end of the workday.
What actually spends capacity?
Long stretches of demanding work. Attention held on one hard task may become less reliable over time, though the rate and size vary.
Constant task switching. Every switch asks your mind to drop one set of rules and load another. Across four task-switching experiments, switching produced measurable time costs that grew as task rules became more complex and fell when cues helped people prepare.[3] Those were simple lab tasks and cannot price the move from a sales call to a financial review. The practical point holds: switching costs something, and preparation recovers some of it.
Long hours and demanding schedules. The National Institute for Occupational Safety and Health lists long hours, stress, demanding tasks, and nonstandard schedules among contributors to work-related fatigue, which may reduce attention, short-term memory, reaction time, and judgment.[11] Broad guidance, but reason enough to take unusual or persistent fatigue seriously.
Too many hard tasks in one window. Three demanding tasks fit on a calendar easily. Whether they fit your best thinking window is a separate question, and the calendar will never ask it for you.
Cognitive Budgeting
I call the planning method Cognitive Budgeting. It is a work-planning metaphor rather than a medical measure, and it will not tell you how many units of thought remain. Its job is narrower: match your most demanding work to the conditions where you tend to do it best.
Five parts. Track your pattern for one week. Mark the work that needs your best thinking. Use your own stronger window, which may not be the morning: a 2025 systematic review of chronotype and cognitive performance found more than 80% of studies showed no main effect of chronotype on cognition, with some evidence supporting better performance when a task matched a person's preferred time.[8] Reduce switches around demanding work. Leave room for recovery.
Running it is where the difficulty sits. The tracking week usually produces something messier than a clean curve, urgent work keeps getting mistaken for demanding work, and most entrepreneurs control only about half of their own calendar.

Cognitive Budgeting will not remove fatigue. It stops you spending your strongest hours by accident.
What helps during an afternoon slump?
Start by asking what kind of problem you have. Sleepiness, mental fatigue, hunger, stress, boredom, and something new or unusual do not share an answer.
Take a real break. A meta-analysis of micro-breaks found small gains in vigor and lower fatigue without a reliable overall gain in performance, and demanding mental tasks may need longer recovery.[4] Use a break to step away from the demand. Do not assume it restored your best thinking, because that assumption is how people walk back into hard work overconfident.
Move. An individual-participant meta-analysis of a single bout of aerobic exercise found a general benefit in cognitive performance after controlling for starting performance, with benefits varying and running larger for people who began lower.[7] Movement may help. It cannot end the slump on demand or replace sleep.
Treat caffeine as a trade rather than a fix. A systematic review found caffeine generally linked to longer time to fall asleep, less total sleep, lower sleep efficiency, and worse reported sleep quality, with timing, dose, age, and sensitivity all mattering.[9] No universal cutoff exists. Notice your own response, and avoid using caffeine as proof the fatigue is gone.
Switch to work that fits the state you are in. If the demanding task can wait, clear simple follow-ups, organize tomorrow's inputs, or prepare the first step for your next strong window.
Push through, switch, or stop?
Three questions:
- How high are the stakes? A routine task tolerates fatigue. A legal, financial, safety, or people decision does not.
- What is the work showing you? Repeated errors, rereading, and missed details signal that the current approach is failing regardless of how you feel.
- Can it wait? If it can, protect the decision rather than the schedule.
Push through when the work is low risk, nearly done, and your accuracy is holding. Switch when lower-demand work moves the day forward and gives the hard task a better window. Stop when fatigue creates a safety risk, important judgment is slipping, or the symptoms feel unusual or persistent.
Mental fatigue and burnout are different problems. The World Health Organization describes burnout as an occupational phenomenon tied to chronic workplace stress that has not been successfully managed, with dimensions including exhaustion, growing cynicism toward work, and reduced professional effectiveness.[10]
One tired afternoon does not identify burnout. Fatigue may also have medical, sleep, medication, or mental-health causes. Seek qualified help when it is persistent, severe, unusual, or interfering with daily life.
Mental energy sits inside a larger system
Poor sleep may weaken attention. A meta-analysis of short-term total sleep loss found effects across several kinds of mental work, with the largest on simple lapses in attention, studying more severe sleep loss than most readers face.[6]
Stress adds mental and physical demand, and constant switching makes focused work harder. So protecting capacity also means improving focus, recovering after stress, and building a real transition toward sleep.
Start with tomorrow
