How to Get Into Deep Work Faster
The Deep Work Runway: a five-step process for closing the gap between when your block starts and when you actually begin the work.
My calendar said the block started at 9:00.
I started at 9:23.
I only know that because I wrote both numbers down. For years I had been measuring the wrong thing, which is the size of the container. Two hours blocked. Ninety minutes protected. A whole Friday cleared. Those numbers tell you what you defended. They tell you nothing about when you actually began.
The gap between the two is the number that matters, and almost nobody tracks it.
The number nobody tracks
Call it your time to focus. Planned start to first useful action.
The word useful is carrying weight there. Opening the document does not stop the clock. Neither does reading yesterday's notes for the third time. The clock stops when you make the first real move on the actual work.
Here is why this one number changes how you fix the problem. "I can't focus" is not a solvable statement. It has no edges. But "my time to focus runs 20 minutes after meetings and 4 minutes after lunch" points straight at the thing to repair.
Measure it for five blocks and the pattern usually names its own fix.
Why doesn't a free calendar block create focus?
A free block gives you time. It does not decide where your attention goes.
You close a meeting at 8:55 and open a strategy document at 9:00. The calendar says the switch is complete. Your mind may still be working on what the client said, the follow-up you owe, or the thing you left unsettled.
Sophie Leroy tested this directly. People who moved away from unfinished work had more trouble giving full attention to the next task, and their performance on that task suffered. She named the effect attention residue.[1]
The study does not tell us every email leaves the same residue, or how many minutes it lasts in a real business day. It does explain why a clean calendar can still feel crowded.
Then the small delays arrive. One inbox check, then the deck from the meeting gets reopened, and somewhere in there the document gets adjusted before you know what you need to write. None of it looks large. Together it eats the exact part of the block where you meant to begin.
Interruptions add a second cost. Across 33 laboratory experiments, interruption-management methods improved accuracy on the main task and shortened the delay before people resumed it, with results differing by task and method.[2]
The lesson is narrow and useful. The switch and the return can be designed. No single routine has been shown best for every person.

The Deep Work Runway
Five steps, run in the last few minutes before the block. It combines several evidence streams into one practical handoff, and no study has tested the five as a complete program.
I named it a runway on purpose. A runway does not fly the plane. It gives you a clean, uncluttered surface to build speed on.
1. Close the last task
Write one restart line before you switch. Name where the work stands and the next action you will take.
Client proposal: pricing section is done. Check the timeline with Maya, then write the recommendation.
That note gives the prior task a place to wait. Leaving a meeting? Record the decision, the owner, and the next action. Keep it short enough that you actually finish it.
2. Define the output
Write what will exist at the end of the block. "Work on marketing" leaves every choice open. "Choose the lead idea and draft the first 300 words" gives you a finish line you can see.
Specific, difficult goals outperformed easy goals, vague instructions, or no goal across a large body of goal-setting research.[3] That evidence covers many tasks and does not prove one written target creates deep work.
Keep the output hard enough to matter and small enough to finish. If the work is genuinely uncertain, name the next decision instead of pretending you know the final answer.
3. Protect the opening minutes
Remove the interruptions you can predict. Silence alerts. Put the phone out of reach. Close the inbox and the tabs belonging to other work.
Put the phone somewhere else entirely, not face down beside you. In one laboratory study, phone notifications disrupted performance on an attention task even when people never touched the phone.[4] One study cannot price every alert during real business work. It is reason enough to test a quieter start.
Protect the first ten minutes as a practical trial. Ten minutes is not an established dose. If ten is impossible in your role, start with five.
4. Clear the open loops
Write down the other tasks asking for attention and give each one a next action or a review time. Keep the list beside you so new items have somewhere to land.
Reminders improved performance on delayed-intention tasks across four experiments, and people leaned on them more as memory load and distraction rose.[5]
Those experiments tested future intentions. They do not show a list clears mental chatter or improves the work in front of you. What the list does is give the reminders a trusted place outside your head.
5. Start with one visible action
Choose something you can begin in under two minutes. Open the source file. Write the decision at the top of the page. Draft the first heading. Put the three options in a table.
An if-then plan makes the start automatic:
When I close the inbox at 9:00, I will open the pricing brief and list the three facts the decision must protect.
Plans stating when, where, and how to act had a positive effect on goal attainment across 94 tests.[6] That does not show an if-then plan creates focus. It removes one decision from the moment you are trying to begin, which is the moment you are least equipped to make decisions.
Make the task easier to enter
Some focus problems are task problems wearing a costume.
"Build the launch" is too wide for one block. Before any useful work can start, your mind has to pick the channel, the offer, the audience, the proof, and the first move. That is five decisions standing between you and the work, and every one of them is easier to avoid than to make.
Shrink the entry point until it is visible:
- Replace "plan the quarter" with "list the three targets and the facts behind each one."
- Replace "write the sales page" with "choose the lead and draft the problem section."
- Replace "review the numbers" with "compare actual revenue against plan and mark the three largest gaps."
- Replace "fix the offer" with "write the buyer's main objection and three possible answers."
The full task stays large. Only the first move has to be small.
Protect focus once it starts
Keep a capture line running. When a new task appears, write it down and go back to the output. If an interruption genuinely needs action, leave a restart note before you switch.
When you start drifting, diagnose before you react:
- Finished the planned output? Close the block.
- Task went vague? Define the next result again.
- Last event still running in your head? Use a recovery step.
- Genuinely tired? Take a break, or move the task if the deadline allows.
A meta-analysis of micro-breaks found small average gains in vigor and lower fatigue, without a reliable overall gain in performance.[7] A break may change how you feel without restoring full focus. Those are different things, and treating the first as proof of the second is how people end a break convinced they are sharper than they are.
Should I use silence, music, or focus audio?
Test it. Then keep what your own numbers support.
A review combining 71 effect sizes from 47 studies found background-music results varied across the music, the task, and the setting, without identifying one choice that helps everyone.[8]
Lyrics deserve extra caution during language-heavy work. In one study, music with lyrics reduced performance on verbal memory, visual memory, and reading tasks, while instrumental music showed no clear benefit or harm.[9] College tasks are not running a business, so treat that as a reason to test rather than a rule.
Brief meditation can work as a transition when it feels comfortable. A review of brief mindfulness exercises found a small pooled effect across cognitive outcomes with major limits in the studies.[10] The meditation guide covers how to test the practice without scoring mind wandering as failure.
Research on binaural beats stays mixed. One review of memory and attention studies reported a positive pooled effect alongside conflicts across frequency, timing, task, and sample.[11] A separate EEG review found no clear trend for or against brainwave entrainment.[12]

Run the test on yourself
The protocol is deliberately boring. Same task type, same time of day, five blocks per condition, one number tracked.
Compare three conditions if you have the patience for it: the full Runway, the Runway plus whatever audio you use, and no Runway at all.
Be clear about the limits before you trust the result. You will know which condition you are in, and you will probably want the Runway to win. That is the flaw a controlled trial exists to remove, and a personal log does not remove it.
Run it anyway. Your number is the only one that can tell you which part of your own runway needs resurfacing.
Track it for five blocks
Three things to do this week:
- Write both times for your next five blocks. Planned start, and the moment real work began. Nothing else.
- Read the pattern, then fix one step. Longest gaps after meetings means the close is weak. Alerts pulling you out means the opening is unprotected. Vague output means step two needs work.
- Run the full Runway on one important block. Close, define, protect, clear, start.
Do not use the number to punish yourself. Use it to find the part of the runway that needs resurfacing.

If the block keeps failing for a different reason, the problem may not be focus at all. A hard decision needs clarity. An empty tank needs the mental energy guide. Deep work is one use of mental state management, and picking the wrong tool costs you the morning.
Your calendar already told you when the block starts. Start measuring when the work does.
